A common telecom transformation myth is: integration numbers and complexity should decline as maturity increases.
Reality: integrations usually increase before they optimize.
Why is that? Stage 1 - Modernization: legacy and cloud coexist, then core API enablement starts.
Stage 2 - Scale: more B2C/B2B/app channels, partner ecosystem growth, and event/data platform expansion.
Stage 3 - AI at Scale: model/data integrations, process and agent orchestration, and stronger governance/security/compliance controls.
So the target state is not fewer integrations. The target state is better-managed integrations.
The KPI shift should be explicit:
- Reuse
- Lead time
- Reliability
- ROI
If leadership only asks, “How many integrations do we have?”, they can optimize for the wrong outcome.
The better board question is: “How well-governed and reusable are our integrations, and what business speed do they unlock?”
